🧭 Are you over-facilitating your live sessions?
The other day someone asked me,
“Can you over-facilitate a live session?”
🤔 It made me pause and think.
Can you?
Then I immediately thought of an online workshop I joined early on in my online facilitation journey.
The facilitator was calm. Unhurried.
She paused often. Asked thoughtful questions.
And she gave the group space to breathe and connect.
At first, it felt like she wasn’t doing much at all.
But it turned out to be one of the best live sessions I’ve ever experienced.
That’s when it hit me:
I had been totally over-facilitating my sessions.
😬 What over-facilitation looked like for me:
- I planned every second
- I over-packed my agenda
- I did the vast majority of the talking
- I cut discussions short to “stick to the plan”
The result?
There was no breathing space. None!
Just stress—for me and for the group.
And that’s the problem with over-facilitating.
You’re working hard—maybe too hard.
You’ve got everything scripted… but something feels off.
The session feels crammed, not connected.
You rush past those magical moments that matter.
Participants leave feeling squeezed.
You leave feeling drained.
And in virtual rooms, people tire more quickly and disconnect more easily.
If there’s no space to breathe, reflect, or connect—it’s easy for participants to tune out, zone out, or drop out.
✨Facilitation done well is almost invisible.
That live session was a big lesson for me.
It showed me that facilitation done well feels seamless and spacious.
It’s like an “invisible hand” gently guiding the group.
And as soon as I started focusing on simplifying the plan I immediately felt way more at ease. I felt more present—and so did my participants.
🌟 The sweet spot of facilitation
The best live online sessions feel both held and free.
You’ve likely hit the right balance when:
✔️Discussions flow —but don’t derail
✔️You can follow the group’s energy
✔️Participants feel seen, heard, and involved
✔️There’s space for silence, reflection—even surprise
✅ Are you over-facilitating?
Here’s a quick checklist to help you out.
You might be over-facilitating if:
🔲 You’re out of breath by the end (!)
🔲 You’re doing most of the talking
🔲 You rush discussions to stay “on track”
🔲 You ignore energy dips to stay “on plan”
🔲 The session feels crammed, not connected
🔲 You leave no space for silence or reflection
If you checked any of these boxes, don’t worry. Most people do! 😉
The good news is that there are some easy fixes to get back to the sweet spot. Here are some strategies that have worked for me:
1️⃣ Plan—but not too much
Map your session arc. Then ask: Where could I leave space to breathe?
2️⃣ Build in flex time
Use natural pauses where you can speed up or slow down.
3️⃣ Watch the room (and the Zoom)
Keep an eye on energy levels, chat activity, body language. Adjust in real time.
4️⃣ Name what’s happening
If things feel too tight—or too loose—say so. Invite feedback.
5️⃣Reflect after
Ask: What felt rushed? What felt alive? What would I do differently next time?
🎯 Bottom line?
In facilitation, less is more.
Facilitation isn’t about controlling every moment.
It’s about creating the conditions for ✨meaningful interaction✨.
